A special way to think

Six Thinking Hats by Edward de Bono was first published many years ago (in the 1980’s). As such it could be considered out of date. However, it remains highly relevant and should be introduced to a new audience.

De Bono believes that there is a problem with the normal approach to dealing with issues. The normal approach is to talk about what you like or do not like about an idea. This leads to people becoming combative and only seeing the issue from their point of view. De Bono sees this argumentative approach as inefficient and unproductive. Like people who are committed to consensus building, he wants people to work together. His way of getting people to work together is to divide up the consideration of an issue into six categories. The 6 ways to look at an issue are called six thinking hats.

The Six Thinking Hats

When you approach an issue that needs a decision what do you need to know? Some people want information, others need to be sure that risks are taken into account, for some people how they feel is a crucial consideration and others look for new options or a positive view in a situation. Each of these is a way of exploring an issue and each has its place.

Based on these different approaches de Bono offers a “hat” for each one. His six hats each have their own colour and when wearing it people look at an issue from a different angle. The hats are:

White: is neutral and objective. Wearing this hat people are focused on facts and figures – data.

Red: carries the idea of passion, emotions.  Wearing the red hat people talk about their feelings, provide an emotional perspective on the situation.

Black: is serious, maybe even negative/sombre. When working with this hat people are encouraged to point out weaknesses and to be cautious and careful.

Yellow: is sunny and positive. Wearers look for the positives and point to where there is hope.

Green: carries the image of abundance and growth. This is the place for creativity and generating new ideas.

Blue: like the sky, it is above everything else. The blue hat is concerned with organizing the process and the use of the other hats.

How to use the hats

This is a fairly simple process but because it is a new thing to many people de Bono spends time unpacking the use of the hats. For example, the black hat is curious and careful and should not be only seen as negative; and the red hat allows emotions to be respected without having to justify them and then to be able to be placed alongside other perspectives.

Basically the leader of a discussion says to the group that now we are all going to put on a particular hat. So if it is our white hats -what information or data do you know or need to know to help us to think about this problem?  Putting on the green hat has everyone bringing their creative thinking to the task and thinking laterally about an issue – it encourages creativity.

The key to using the hats is to sense when a particular perspective on a problem is going to move the discussion along. Here the leader is crucial as they will need to sense the next thing that is necessary to build insight and discernment.

Thinking hats and consensus building

The main similarity between de Bono’s thinking hats and a consensus approach to decision-making is that both want people to work together rather than to argue with each other. De Bono emphasizes that arguing back and forth only entrenches positions and does not guarantee that all the information and options are in front of the group. His approach is to get people to work together by looking at an issue or problem from the same angle at the same time. This builds collaboration, shared understanding and a sense of partnership in finding a solution.

Consensus building also affirms the value that we are all on the same team and has the aim of ensuring that everything that we need to make a good decision is out on the table. The six thinking hats, like consensus processes, respect all points of view and know that we need all of them to make a good decision.

Conclusion

There are many ways in which issues can be explored. The best ones are those that build collaboration, reduce competition and generate the best information and ideas. In this respect, Edward de Bono’s thinking hats make a wonderful addition to the tools that achieve these ends.

 

Cross-Cultural Sensitivity

We often take for granted culture, question established practices, and make assumptions from our own particular world view. This rarely supports the strong respect necessary to help others with diverse backgrounds work productively on the issues and challenges we all face.

Today, the church is not only a multi-cultural body of Christ- it also serves a globally diverse world with a myriad of cultures. Today, an ability to reach across the cultures to offer Christ and make Christ known is an essential gift that church members can share if they are culturally savvy.

The neighborhood where I grew up was a place of white faces that came from Italy, Germany, Poland or Ireland. This was reflected in the various languages spoken and the wonderful food we shared.  I recognized from a very early age that people came from different places and did things differently.  Yet, we had one thing in common:  a desire to respectfully work together.  To understand one another and be understood. This was especially true at church where we sat on committees or worked on projects side by side. One example of this happening was the various cultures that came together to build the new church building – side by side.  There were many successful fundraisers:  Polish Sausage sandwiches, Spaghetti Diners, Saurerkraut sales, and of course, St. Patrick’s Day Irish Corned Beef.

Today,  that same neighborhood and church are full of a greater variety of cultures:  European, Asian, African, and Hispanic.  There are various holidays and festivals that bring people together.  But the road has not always been easy!

Each culture has it’s own styles of communicating, making decisions, and resolving conflict.  Gone are the days (if they ever existed), that there is one way to do things.

Perhaps you have been asked to mediate a conflict in a Korean congregation or work with a Hispanic fellowship to establish a new worship center in your community. What can you do if you find yourself working cross-culturally?

Here are some practical steps to improve your CQ (Cultural Competency):

Establish Trust

    • Convey your desire to be culturally sensitive early on the process.
    • Be clear about why you are there and what you need from the group to complete the work requested, as well as naming what you have to offer to the process.
    • Acknowledge that you are aware that you have much to learn from the other group(s).
    • Focus on the shared task ahead.  Form community: hard to create – even harder to sustain.
    • Be sure to seek feedback when you see people behaving in ways that are puzzling to you.
    • Remember people care about what you know when they know that you care about them.
    • Be vulnerable.  When you do not know something or an issue is beyond your expertise, name it.
    • Discover who some of the key shareholders are in the group and go to them to ask for their support to accomplish the task that you were given. Ask them what you need to know about the group’s culture that would help them accept you and make you a better contributor.
    • Bottom line:  learn the culture you are working with (customs, ways of making decisions, even some keywords or phrases).

Get to know members of the other group

    • Take the time to listen to people’s stories and experiences.  I often ask people to share pictures of important people or celebrations in their life with me as a way to introduce ourselves. I then do the same.
    • Encourage people from the other culture to use their skills for the welfare of the entire group and the shared goals.
    • Foster healthy, strong relationships among members of the group.  Take time for team building.
    • Establish good bonds with participants that will help you be effective in working with the group
    • Don’t generalize.
    • Try not to intervene too quickly when people are on opposite sides of an issue or decision.  Ask guiding questions to surface common ground.

Form a team of Culturally Inclusive Leaders

    • This is a team of people from the group who can help you work through your process (lead listening sessions for you, remind people of meetings and assignments, lead Devotions or times of Centering, etc.
    • Invite this Team to generate communications and be part of a feedback loop.
    • Demonstrates an ability to work with and appreciate others cross-culturally.
    • Embrace diversity.  Give a little to the others on a team to accomplish and accept their way of getting the job done even if it is a method you have not used in the past.  Be sure to stay in the loop and monitor how the work gets done.
    • Encourage!

Promote Open, Honest Communication

    • Keep instructions simple and ask for clarity when necessary
    • Have an interpreter present especially if you are working with 1st generation immigrants or members of the culture who do not speak English well.
    • Request that the group be direct and speak to others not about them.  No triangulation.
    • Avoid slang and jargon. Literal interpretations are often misunderstood.
    • Learn to respect silence. It means respect in several cultures because it demonstrates a willingness to listen.  Be patient when asking questions or providing choices.
    • Don’t accept myths about the other culture
    • Resolution skills practiced should always give the work back to the people.  This brings an increased awareness of how members can best resolve conflict in the future.
    • Put things in writing.  Ensure that they are distributed to the right people and at the same time if possible.
    • Adapt customs of the culture you are working with into the process you have designed.  For example, when I am working with a group from the South Pacific Islands I frequently convene a Soamoan Listening Circle to surface thoughts and feelings. It works!

Set a clear, compelling direction

    • Explain the process clearly and invite questions for clarity.
    • Be sure that participants understand why you are there and what the end product is of the work.
    • Involve every participant in the process. Let them know that every person is essential to completing the task before them whether it is assessing a Pastor, moving to a new location, resolving conflict, etc.
    • Stay focused on your goals.
    • Evaluate progress by the steps you have taken to facilitate the group dealing with their issues, make good decisions, or resolve conflict.
    • Don’t take slow-downs personally. Listen to the stories and be patient.  This is one way a culture communicates its values and boundaries.

Explore Differences Within the Group

    • Treat others as they want to be treated.
    • Acknowledge the “fault lines” present in the group by naming the distinctions within the group. They may be generational, gender, language, place of birth, etc.
    • Know what motivates participants.  Why should they work with you?  What do you add that they can do themselves?
    • Manage friction with sensitivity.

Create clear rules of engagement and maintain them

    • Incorporate practices from various cultures. Examples include using a talking piece when speaking in the group, or sitting in a circle to hear the wisdom of the elders.
    • Establish norms for behavior.  I am a firm behavior in establishing a covenant with a group on how they want to be treated and treat others.
    • Stick with established guidelines so you do not get off track.
    • Be polite yet firm when someone acts outside of Covenant.  Re-invite the person to stand inside the Covenant or let them remove themselves from the work.

Resolve Conflict Quickly

    • When you observe tension in the group deal with it swiftly.  Don’t let it fester.
    • Use the cultural perspectives of the group to serve as a cultural bridge.  For example, in Asian cultures, you do not cause another person to lose face (be embarrassed in pubic).

Benefits of Working Cross-Culturally

Why do all this work?  Why develop sensitivity and appreciation of working with various cultures beyond your own?

There are many benefits:

    1. The ability to plan and adapt your work for various audiences leads to a stronger process and greater effectiveness professionally.
    2. Other people bring cultural insights that you will find helpful even when working with your own culture.  I have learned many tools from cross-cultural work that are fun and engaging.
    3. Being collegial across cultural lines improves relationships and expands your network. I have discovered that despite cultural differences there is a common core that remains the same among humans:  love, care, respect, encouragement, etc.
    4. The more culturally diverse the group is, the greater the array of options generated. You get a better solution that people can live with later.
    5. Because the world is growing more diverse, I find myself curious when encountering cultural distinctions. I am better for each encounter.

Conclusion

Perhaps it is easier to work with people just like you yet the world is so diverse and exciting for the many people who live in this world.  The odds of you encountering people from a different culture are more likely today than ever before. These encounters are not to be feared but embraced. Our challenge is to be aware of our cultural bias and blindspots.

As a church consultant, I welcome the opportunity to share my skills and abilities with others regardless of culture.  It’s not a barrier to me because I have learned how to be culturally sensitive and recognize that I have even further to go.

The Gospel is intended for all people regardless of where they were born or the language they speak.  Wasn’t it Paul who once said that in Christ there is no black or white, East or West, male or female…?  The Apostle was talking about surface things that tend to divide us when in fact they are strengths that can unite us.

Perhaps the task of cross-cultural conversation and work may be to discern and develop effective ways to talk and work together.  To do this, we must own our own culture and biases and be willing to embrace another’s culture with curiosity and respect.

Cross-cultural sensitivity doesn’t just happen. It is challenging and hard works yet it is possible to do.  What’s your CQ?

8 Steps to Turn Differences into Opportunities

Differences – threat or opportunity?

Differences consume us. The media concentrates on the differences between communities. Differences are presented as reasons for fear and violence. Sadly churches have become consumed by their differences. Many members often do not recognise each other as sisters and brothers in Christ.

Turning differences into opportunities is the subtitle of a classic book by world renowned mediator Mark Gerzon. His 2006 book Leading Through Conflict: how successful leaders transform differences into opportunities remains an essential book for those who abhor conflict in the church.

Fear or Hope – what shapes your leadership?

Gerzon calls leaders out for their lack of courage and unwillingness to overcome conflict in their organizations. Effective leaders bring people together, he says. Frightened leaders or survival oriented managers (and Ministers) freeze in the headlights of conflict and betray the people and organizations that they are called to serve.

Alternatively, hope believes that a better future is possible. The Gospel is about the reign of God bringing peace and reconciliation for the whole of creation. Do Ministers / Pastors / Priests and other leaders in the church believe enough if the reconciling work of Jesus Christ to hope in the face of conflict? Is your God big enough to overcome the intractable differences in your church?

8 powerful tools

Gerzon offers eight effective tools for people who want to move from being local dictators and everyday managers to being effective mediators of peace and wholeness.

  1. Integral vision – acknowledging all sides of the conflict
  2. Systems thinking – understanding the connection between the factors that contribute to a conflict
  3. Presence – using all your emotional, spiritual, and mental resources to understand the nature of the dispute
  4. Inquiry – asking the right questions to get all the relevant information
  5. Conscious communication – making good choices about how you communicate during a conflict
  6. Dialogue – inspire people’s ability to work through the conflict
  7. Bridging – build partnerships that cross the borders that divide
  8. Innovation – foster breakthrough ideas and new options for resolving differences

Conclusion

Differences are always with us. Differences are not inherently bad. When we discover that there are differences between us and others a whole new world of possibilities opens up before us.

Navigating our differences together as a group is one of the ways that God leads the church into a more faithful place. However when differences have become personalised and deeply conflicted it is very much harder to realise those opportunities. That’s when expert guidance – and a lot of faith – come.

25 Characteristics of Effective Groups

Are you in an Effective Group?

You know whether you are in effective small groups or not.  Am I right?

Recently, I changed Sunday School classes. The people in my previous class are really nice people. However the group rarely got into its Bible lesson without getting sidetracked by current events or politics. Some people were getting hurt by not agreeing with the majority view – others stopped attending. I simply grew frustrated. I was feeling that I was being held captive to someone’s rants or raves. It was not why I was there!

Can you identify with my experience? Sadly, many Christians do not feel that they’re a part of effective groups. Groups come in many forms – small groups for study or fellowship, a ministry team or a leadership Council. There are things that you can do to ensure your groups are effective.

How would you rate your group?

Think of groups to which you currently belong. Review this list of characteristics. It should be a group that meets regularly and has a clearly defined role. For each characteristic, rate your groups by circling a number at the end of the characteristic.

Tally up your score.

Look over your responses carefully.  Which column has the most circles?  Which has the least?  What does this tell you about your group? What are some specific ways your group can improve?

Conclusion

Being part of a group should be a good experience.  We have simply too many demands on our time to waste in a group that is not effective. I encourage you to not accept an under performing group. After you have analysed the group’s life talk to others about whether they share your concerns. You are unlikely to be alone in your thoughts. Then work out together what can be done to address each of the low scores. You don’t have to fix them all at once – but do make a start.

9 reasons you may struggle to bring change – and what to do about it (Pt 2)

Bringing about change needs energy! In electricity, resistance is a measurement of the difficulty encountered by a power source in forcing electric current through a circuit. So it also indicates the amount of power used up in the circuit.

Measuring resistance let’s you know how much energy it will take to get a result. The same applies when bringing change to an organisation. If you use too little energy then the resistance will prevent the power moving through the system. If you have too much energy coming to low resistance then you’ll blow up the circuit!

So it is worthwhile to examine your group for resistance (and other challenges) as you decide the best way to bring about change!

‪1. It just doesn’t fit the official picture.

Churches develop a culture just like any other group. Part of the culture of a group is the way that decisions get made. What this means is that sometimes change doesn’t happen because it just doesn’t fit the “official” culture.

A consensus approach may even be seen to be working in other situations but “that is them” and “this is us”. When something doesn’t feel like a natural fit, or like a clash of cultures, then people resist considering it. Change to something different needs to feel like a “fit” for a group.

Strategies to change culture in a group

The first thing to note is that cultures in groups are complicated. There is not just one culture or value. There are many values in a group. It is just that some get more prominence than others.

So, when thinking about the different cultures of a consensus discernment approach and a parliamentary style, ask where the common ground might be.  By identifying the common values you can then offer consensus building approaches as the way to support the traditional values. For example parliamentary ways of making decisions value the right of anyone to participate in the debate; resist capricious actions by the Chair in favor of democracy; value clear reasons and principled decision-making; and want people to accept the final decision; among others. These are all held in common with consensus building approaches to decision-making!

Talk about the common values. Give prominence to the once that align with consensus based approaches. Then recommend consensus strategies that affirm and support the group’s cultural values. This is not so much about changing a culture as realigning its priorities so that it is more true to what it says. Now that could change how things look and feel!

Change of culture often requires that the dominant culture is challenged. One great way to do this in the context of church meetings is to remind people of the broader culture of the Christian faith. Many times people behave in meetings in ways that just don’t look like mature Christian behavior. So point out the culture of the group and what we understand to be the proper culture of the church.  A Bible study on the character of Christian community is a great tool to help people reflect on their practice. Or develop a worksheet that lists the practices of the group in one column and Christian virtues in another. Get people to draw links between them and see how many are not aligned with Christian virtues – or could be changed to better reflect / support Christian practices.

2. A lack of people who understand how the process works.

Absolutely an issue!! When people have a bad experience of a consensus building process it can put them off it for a very long time. It’s a pity the same doesn’t seem to happen when Roberts Rules of Order give people a bad experience!

Induct, train and coach

It is not fair or smart to expect people to change to a process that they do not understand. Therefore before bringing in any change you have to train people in the process. In the context of a meeting you need to induct them by walking through the key points. This is not just the flow of the meeting and the techniques. It is also very important to speak about the values that lie behind the process – the “why” and not just the “how”.

The times I’ve been involved in ‘unsuccessful’ consensus decision making the main problem has been that the meeting chairperson doesn’t understand, or sufficiently understand, the process. Therefore this key leader cannot help people to use it well. It is impossible to overstate the importance of thorough training for Chairpersons and others who will lead the process. Key leaders also include the meeting secretary, people presenting proposals, small group leaders and the Facilitation Group (if using them).

Even the number one ranked tennis players in the world have a coach. So it makes sense that when you are using a new process you should have a coach. Don’t underestimate the value of having someone alongside you as you learn to implement the consensus approach to discernment. The coaching can include helping you to prepare, comprehensively, for the meeting; responding to questions and scenarios that you expect to face or have met in a meeting; even being present at a meeting to assist you on site. I encourage you to think about what kind of coaching option is best for you.

3. Things get really confusing and the discussion rambles on

A very common complaint is that because consensus often seems to be asking people why they can’t agree to what has just been said, the talk just goes on and on. “We never seem to get anywhere” is a complaint that I have heard a bit.

Related to this concern is that many people don’t know what they are making a decision on. The ramble leads to confusion about what is being discussed and therefore what has been decided. Clearly, a consensus approach isn’t helpful when it ends in an untested ramble and no one knows what was decided. Deliberation has to end in a decision or no discernment has happened.

When the decision taken is not clear to people then you often have people saying later that “I didn’t agree to that”. Or, for other reasons, there is less support for a decision than there should be.

How to cut through the ramble and confusion

The first thing to do is to have a Chairperson who understands the process! When asking for input from people who are showing a blue card there are more options than asking “Why don’t you agree?” That can be a useful question but it often leads to the dead ends that were discussed above.

There isn’t space here to go into all the training but Chairpersons and other leaders need to hold a key goal in mind as they think about how to move the discussion forward. The goal of the process is to build consensus.

If we are going to achieve that goal we need to be exploring what will overcome the reasons that a person is showing a blue card. So a follow up question might be “What could be done to help address your concern?” Or if it has come up a few times ask “Does anyone have any ideas about how we can meet these needs?” A Chairperson or secretary could summarise and / or reframe the issues that are being raised (by one or more people) and offer a way forward. There is an end point to the process! Keep working to overcome the reasons that people cannot support the option that is before the meeting.

Confusion at the point of making a decision is best avoided by being clear at each point on the wording as it is developed. In larger meetings it is a good idea to have the words of the proposal on a screen and make changes as the discussion progresses. The changes can be agreed to as the discussion proceeds. So that by the time the group is ready to conclude the discussion there will be little left to adjust.

At the point of determination always read out the words that will be recorded as the decision of the meeting. Just because the process is incredibly fluid doesn’t mean that it has to be sloppy at the end!

4. We don’t need training in how to be Christian!

I have certainly met people who think that it is very judgemental and unfair to suggest that they don’t know how to behave in a Christian way. As a result, they resist any reflection on their meeting practice and training in how to do things better.

Let’s do some theology

I agree that love is natural (for a person born of water and of the Spirit). That’s a theological affirmation. Does that mean that we then know how to live the Christian life – in every part of our life? I’m sure we don’t have time for a treatise on justification and sanctification / conversion and holiness – but surely that is relevant. Being Christian doesn’t prove that we know how to get it right all the time. So the faithful Christian posture is always humility and openness to correction.

In the context of meeting processes we can easily think about the relevance of a conversation on what love would look like in a Christian meeting. A Bible study on 1 Corinthians 13: 4ff might be a good place to start.

The other tac to take is that we are not just talking about values and character training. We are talking about skills training. Being a Christian doesn’t mean that people have no need to learn how to listen well; to find words that invite participation and show respect; to be humble, vulnerable and excited by the potential that different perspectives bring; etc. Heaven knows that I’ve needed to learn how to do these things!

5. Rushing to an agreement because it seems bad to question a proposal

There was a fascinating example of the consensus process at work in a recent meeting of a Uniting Church in Australia (UCA) Synod. A major proposal for change and refocus for  youth ministry in the Synod was put forward. When it was presented people were asked their first impressions. It was strongly supported and the Chairperson quickly moved to have the Synod determine the proposal. All orange cards – except one. To everyone’s astonishment, it was the proposer who held up a blue card.

He said that he felt the project was too important to be so easily agreed to. It  actually warranted more discussion so that the Synod was sure that it had fully understood what it was committing to. So there was more discussion, with people engaged with the complexities and challenges in a deeper way.

‪When a little while later it came again for determination the proposal was unanimously approved.

‪The point of this is that the idea of ‘consensus decision-making working’ should not be taken merely as ‘getting all orange cards held up’. As the proposer of the Synod proposal pointed, out rushing to a consensus can sometimes be a bad decision. The process is intended to facilitate discernment and some issues do require more work than others.

Slowing things down

One of the most important outcomes of consensus processes is that they build the strength of support for a decision. That decision may be either for support or putting an idea aside. When we rush to a decision without deliberation then this important building of confidence that “this is the way to go” is forfeited. So slow things down. Make it clear that there is no such thing as a foolish question. If something looks like a ‘motherhood motion” then get people talking in table groups around some well constructed discussion questions. For example: “What questions come to your mind as you hear this proposal?” “What might people who have not heard this presentation have to say about the proposal?” “Does the proposal address all the possible considerations?” The particular questions (usually only one or two used each time) will be shaped by the proposal and the context.

Another way to slow down the rush to a decision is to remember that in consensus decision-making there isn’t a vote. It is a determination. Holding this distinction before us helps to reduce the risk of using the cards as simple voting cards and so undermining the process by drawing people into thinking “yes” or “no”. Orange doesn’t mean “yes” and “blue” doesn’t mean “no”. Blue cards mean (among other things) “I am not ready yet.” Asking if people are ready to make a decision may lead to a different response than asking are they ready to agree to the proposal.

Conclusion

There are always things that will help and hinder the implementation of consensus based discernment. I hope that these couple of posts have given you encouragement that there is always a way to bring about change.
